Workhorse: Brands that help experts execute

Workhorse has been a small studio in DC for ten years. We worked through mergers, a pandemic, and unrest at our doorstep, and through all of it brand stayed at the center of how we worked. We are now building a platform around that conviction.

For ten years I have run Workhorse as a small studio out of Washington, DC, and lately Charleston. At different points in that decade, the studio has worked across design, digital marketing, and brand. Through all of it, the job has been to give experts a brand they can use to execute. We are now building a platform around that idea, and running our own studio on it first.

01A decade of brand-first work.

Workhorse was founded in 2014 as a simple idea: do high-quality refined design and raise the bar of the practice in Washington, DC. We launched the Workhorse Collective with a group of talented friends, and it gained momentum quickly. Our clients have included the DC Public Library, PBS Learning, and AARP. We also built identities for new cultural institutions: Double Exposure (the investigative film festival), DC/DOX, Eastern Market Main Street.

Over the decade the studio has been through several iterations. We navigated mergers, a pandemic, and social unrest, much of which unfolded at the doorstep of our DC studio. Through every shift in positioning, brand has remained the design infrastructure: the thing every project is anchored to, and the thing we keep returning to when the work goes sideways.

02Brand is the common language.

On every project we run, experts from other disciplines sit at the table. An engineer, a marketing lead, a researcher, a curator, a CEO. Leading those experts in the language of brand from day one establishes a common vocabulary, no matter what discipline anyone arrived with. The specific words change as the project moves through phases. The shared center does not.

This is what makes brand-led work scale. A brand traverses the entire organization. When it is done right, it both envelops and transcends the organization. It does not happen by accident, and it does not happen by talking around the brand in someone else’s vocabulary.

03Design systems, and where they end.

Design systems are nothing new to brand designers. The job has always been to make a brand show up authentically across every channel a brand has to live in: print, environments, identity, web, social, internal product. The challenge is daunting because the brand has to be itself in every one of them.

Design systems can extend as far as one is capable of extending them. With LLMs, they can extend further, faster, and they are very capable of powering business growth. At a certain point, even with AI-based iteration, a strict design system can hold you back. If the studio focuses more on the system than on the brand the system is supposed to serve, the work goes generic. The brand stops growing because the system insists it stay still.

Growth-based design is the discipline of letting the brand and the system move together. The system extends as the brand expands. New colors are added when the work earns them. New formats are added when the audience asks. The system is built to grow, not to lock.

If the studio focuses more on the system than on the brand the system is supposed to serve, the work goes generic.

04AI-first design, brand at the root.

I started experimenting with Stable Diffusion in 2022, then ChatGPT a few months later. As a lifelong tinkerer I have now run just about every model, tool, framework, and integration through real client work. We use AI first across the studio now. It is integrated into the design process and the delivery system, not bolted onto either.

What I have learned from running AI inside a brand-led practice is that the brand is what keeps the output honest. An agent without a brand at the root drifts. It produces work that is technically competent and emotionally flat. An agent that holds a brand in working memory, with the voice, the tokens, the components, the archive, and the active decisions all in one place, produces work that sounds like the studio that briefed it.

That is what we have been building for a few months. The platform is called Workbench. The stack underneath is Next.js on Cloudflare Workers, Payload CMS, and a custom shadcn-based component library shared across every project we ship. The brand lives in one source: tokens, voice, components, an archive, and an activity ledger streaming decisions in real time.

05Sentient brands.

Brand design is the most important part of design in the AI era. It will be obvious to everyone once we see real innovation in this space. The first wave of AI-native brands will be agentic, optimized for SEO and search and scale. The wave that follows will be sentient, optimized for deeper emotional connections with the people they serve. The studios that build that second wave will be brand-led, or they will not build it at all.

That is the bet we are making. Workhorse has spent ten years inside brand-led work across industries and media. We are now putting the next decade into the software that lets a brand operate as one alive thing across every surface it shows up on. The studio is the first customer of that software.
